The Vendor Who Says 'We Don't Do That' Is Worth More Than the One Who Says Yes

Quality/brand compliance manager at an electrical distribution company. I review every submittal and sample batch before it reaches a customer — roughly 200 unique line items a year. In 2024 I rejected 19% of first deliveries. Here's what that taught me about picking suppliers.

My position: the vendor who says 'we don't do that' is worth more than the one who says yes

A broad catalog is not the same thing as broad competence, and buyers keep confusing the two. A supplier who tells you where their expertise ends is worth more than a supplier who quotes everything at the same price and hopes for the best.

That sounds like a paradox if you're the one signing the PO. I get it. I used to be that person on the other side of the table.

When I first started managing vendor relationships, I assumed the widest product list was always the safest bet. If a supplier could quote it, they'd understand it. That assumption cost us around $14,000 in rework across two projects in 2022 — not enough to kill the business, enough to make me rethink how I evaluate suppliers.

Since then, one rule has held up better than any scorecard I've built: watch what a supplier refuses to do.

Evidence #1 — The cam lock connectors nobody wanted to talk about

Take Leviton cam lock connectors. Any distributor can sell them. They're common in entertainment power, temporary distribution, portable generator setups — the kind of thing that shows up in a production schedule at 4:30 PM on a Thursday.

They're not common in permanent installation. The physical connection is different, the environment is different, and the assumptions a generalist makes about 'rated amperage' don't always carry over.

Here's the pattern I've seen four times now. A generalist supplier sees 'Leviton' on a submittal, sees 'cam lock' in the spec, and quotes it. Fine. But nobody on their side asks: is this getting installed in a touring rig, or is it going into a wall in a building that has to pass inspection? Those are two different conversations — flange, insulation, mechanical protection, all of it.

The specialist I now work with on power distribution asks that question before the PO, not after. Serviceable. Not glamorous. It saved us a rejected inspection in Q3 2024 on a jobsite where a contractor had originally planned to hard-wire a locking connector into a permanent panel.

Did the generalist quote lower? Yes. Was the generalist wrong? Not exactly. They just didn't have the context to know which questions mattered.

Speed, coverage, and price. Pick two — and be honest about which one you're giving up.

Evidence #2 — 'Zigbee reichweite' is a trick question

If you buy Zigbee devices in Europe, you've probably asked the same thing my colleagues in Düsseldorf ask: how far does Zigbee actually reach? Zigbee reichweite — the range question.

Every supplier will answer it. Very few answer it well.

The generalist answer: 'Up to 100 meters, line of sight.' True, technically. Also useless, because line of sight in a lab and line of sight in a 1970s office building with steel studs, three Wi-Fi access points, and a microwave are not the same thing.

The specialist answer I've started trusting: 'Indoors, plan on 10–25 meters per hop in open floor plan, 5–15 through drywall, and expect a 2.4 GHz congestion problem on any site with dense Wi-Fi. Here's where you're probably going to need a repeater.'

Zigbee 3.0 runs on IEEE 802.15.4, in the 2.4 GHz band — the same band as Bluetooth, your Wi-Fi, and a lot of other traffic. The protocol is solid. The numbers people quote about it are where the trouble starts.

I wish I had tracked commissioning failures properly from the start. What I can say anecdotally is that roughly seven of the last ten Zigbee range complaints we handled came down to the same thing: someone was promised a distance number that was technically from a datasheet and practically from a different building.

Now look at the same conversation on the device side. A Zigbee wandschakelaar — a Zigbee wall switch — is not a hard problem for a competent integrator. But it becomes one when the person specifying it assumes 'Zigbee' means 'works with everything else labelled Zigbee.' It doesn't, not automatically. Profile, firmware, and coordinator behavior all matter. Leviton's Zigbee line works within its ecosystem and with qualified partners; that's a real answer, and it's very different from 'compatible with all Zigbee.'

The specialist knows the difference and says it out loud. The generalist says 'yes' and lets you find out at commissioning.

Evidence #3 — LED panel vs. mask, or how one word caused a two-week delay

I don't have hard data on how often this specific kind of error happens industry-wide. But I can tell you about one.

A submittal came through in early 2024 with a line item that just said 'LED panel.' Two pages later, the client's notes referenced 'mask' — and what they actually meant was a light-therapy mask, a wearable product, sitting in a line item otherwise full of troffer replacements.

Same three letters. Same three words. Completely different product family, different compliance regime, different vendor base.

The generalist quoted a troffer. The specialist came back within an hour with the question: 'Do you mean a fixed panel or a wearable mask? These aren't the same thing.'

Two weeks of back-and-forth became two days. Not because the specialist was faster — because they stopped to check a boundary in the spec before they built a quote around it.

Learned never to assume 'same specifications' means identical interpretations after that one. Every trade reads the same words differently, and the specialist reads them in your language.

Where the 'one supplier' argument is right (and where it isn't)

I get why buyers want a single supplier. Fewer invoices, one phone number, one warranty claim, one account manager who knows your site. That's a real advantage — and for straight catalog business, it holds up.

Granted, if you're ordering 200 leviton motion sensor light switches for a standard office buildout, a generalist distributor is fine. There's nothing specialist about that order. The spec is unambiguous, the SKUs are mature, and the biggest risk is a pallet showing up on the wrong dock.

But once a project has 30+ line items spanning three or four different compliance regimes — UL-listed power distribution, Title 24-compliant lighting control, low-voltage networking, and something with a medical or specialty designation — the math flips.

The generalist's savings come from a shallow understanding of each line. That's fine when the spec is clean. It's expensive when the spec has a question the generalist doesn't know to ask.

To be fair, I've had specialists overreach too — the wiring device expert who quoted a control system, the lighting expert who spec'd connectors. Nobody's immune. But when a specialist overreaches, it's usually obvious within the first email, because their questions give them away.

The generalist's overreach is invisible until it's on a truck.

What I actually ask before adding a supplier

Not 'what can you supply.' I assume the catalog is wide. Here's what I want to know:

  • What do you not do? Name three things you routinely turn down.
  • When you get a spec you don't fully understand, do you flag it before or after the quote?
  • For a range question — like zigbee reichweite — do you give one number or three?
  • Do you have a referral ready for the things outside your scope?

The supplier who answers those four honestly earns my trust for everything else. Not the catalog — the honest answers.

The restatement

I'll say it again: a wide catalog is not the same as wide competence, and one honest 'we don't do that' is worth more than fifty easy yeses.

Whether you're specifying leviton cam lock connectors for a touring rig, wiring a leviton motion sensor light switch into a corridor, or arguing with a European colleague about whether Zigbee will reach the far end of the building — the supplier worth keeping isn't the one who knows every product. It's the one who knows which products they shouldn't be selling you.

Look for the boundary. Trust the boundary. Ask the boundary who does the rest.
